Think first, then decide.

IT decisions rarely fail because of the technology. They fail because the four levels beneath it — capabilities, processes, data, technology — were not thought through in the right order.

From conductor to architect

Leaders typically start with specific questions: which ERP? Which AI platform? Which cloud provider? Well-intentioned, but wrongly prioritised. Choosing the technology first means building on shifting ground.

The decisive shift: from setting the operational tempo to designing the system. The architect thinks through the building before the builder raises the first wall. That is exactly the mindset sustainable digitalisation requires.

The 4-level model gives that mindset a structure. It shows which questions to ask, in which order, so decisions hold rather than brake.

Strategic north star

Which capabilities does your organisation need to remain relevant in three to five years? Not: what IT do we have today? But: what do we want to be able to do tomorrow?

At this level no systems are bought and no processes are defined. This is where you decide which strategic core competencies form the foundation everything else is built on.

  • What must never become a black box?

Processes

Human & automation interplay

How do the capabilities of the first level translate into daily operations? Which workflows carry the strategic goals, and where does a machine take over — where does a human decide?

Processes are the bridge between strategy and tool. Designing processes after the technology choice means optimising islands instead of the system.

  • Which steps carry real value, which are pure coordination?
  • Where is human judgement indispensable?
  • Where does automation create room for what matters more?

Data

Foundation of every AI

What information do the processes of the second level need in order to work? Who generates this data, who maintains it, who is allowed to access it?

Data is the backbone of every AI initiative. A poor data base means wrong outputs, regardless of how good the model is. Skimping here means paying double at the technology level.

  • Is the data structured enough for automation and AI?
  • Who is responsible for quality and currency?

The On What

Technology

Last choice of tools

Only now — once capabilities, processes and data are clear — is the technology chosen. Not the other way around.

This sequence sounds self-evident. In practice it is almost always reversed: first comes the tool (often from a demo, a trade fair or a sales conversation), then processes and requirements are bent to fit. The result: technical debt, frustration and tools nobody uses.

  • Which tool fulfils the requirements of the three levels above?
  • Build, buy or partner?
  • Which vendor enables a clean exit?

Two paths, one methodology

The model works in both directions. Strategic thinkers go top-down: capabilities → processes → data → technology. Those who start from technology (which is legitimate when a concrete problem is already on the table) go bottom-up and ask: what does the system actually need for the tool to genuinely help here?

Ambidexterity is the methodological frame: the ability to do both at once — keep the core business stable while exploring what is new. The 4-level model gives that ambidexterity a structure, so the two directions of movement strengthen rather than block each other.

Strategic top-down

From north star to technology choice. Ideal for strategy processes, transformation projects and defining new core competencies.

Technology bottom-up

From a specific tool or problem back to the strategic question. Ideal when a specific project has already started and needs better embedding.
